Why Some Italian Tailors Move the Shoulder Seam Backward: A Patternmaking Explanation

If you look closely at jackets made by many Neapolitan tailors, you'll notice an unusual detail: the shoulder seam does not sit exactly on the highest point of the shoulder, but is instead shifted slightly toward the back.

In many books and magazines (particularly in Japan) this feature is often described as a solution for people with forward shoulders.

While that explanation is certainly valid, it probably tells only part of the story.

From my perspective as both a designer and patternmaker, this construction offers several technical advantages that are rarely discussed. Rather than being simply a correction for a particular posture, it can also be understood as a remarkably efficient way of building the three-dimensional shape of the upper back, especially around the shoulder blade.

Forward Shoulders Affect More Than the Shoulder

When we talk about forward shoulders, we usually focus on the position of the shoulder itself.

From a patternmaking perspective, however, something more significant is happening.

A forward shoulder posture is often accompanied by a more prominent upper back. The scapula projects further outward, increasing the three-dimensional volume of this area.

As a result, a jacket must do more than accommodate the shoulder position—it must also wrap naturally around the shape of the back.

This is where shifting the shoulder seam toward the back becomes particularly interesting.

1. A Longer Seam Distributes Ease More Effectively

Moving the shoulder seam backward changes its orientation. Instead of running almost perpendicular to the body, it becomes more diagonal.

As a result, the seam itself becomes longer.

This provides a greater distance over which the ease -later shrunk and shaped during tailoring to create the curvature of the back- can be distributed.

Rather than concentrating excess fabric in one small area, the fullness is spread much more evenly.

The advantages are clear:

  • the ease is easier to control;
  • it can be shrunk more gradually during pressing;
  • the shoulder and upper back develop a cleaner, more natural curve.

The benefit is not simply adding more ease, but creating better conditions for shaping it.

2. The Seam Moves Closer to the Shoulder Blade

This is perhaps the most interesting aspect.

When the shoulder seam is moved toward the back, it also moves closer to the area of greatest prominence: the scapula.

Geometrically speaking, the distance between the seam and the volume we want to create becomes shorter.

As a consequence, the same amount of ease can generate greater three-dimensional shape.

Or viewed another way, achieving the same volume requires less deformation of the fabric.

From a patternmaking standpoint, this is an exceptionally efficient solution.

3. The Seam Works More on the Bias

There is another advantage that is less obvious.

Changing the seam's orientation also places it closer to the fabric's bias direction.

Every tailor knows that fabric is considerably more responsive on the bias than along either the warp or the weft.

This makes it easier to:

  • introduce ease;
  • shrink the fullness during pressing;
  • mold the cloth into shape;
  • create the natural curvature of the upper back without introducing unnecessary tension.

In other words, the fabric itself begins to work with the patternmaker.

4. Incorporating the Shoulder Dart into the Shoulder Seam

By transferring the shoulder dart into the shoulder seam, the seam itself gains a subtle three-dimensional shape when the front and back panels are joined. This allows the shoulder line to follow the natural curvature from the neck to the shoulder without forcing the fabric into shape, resulting in a cleaner and more anatomically accurate silhouette.

Because this volume is built into the pattern rather than relying solely on pressing techniques, the finished garment achieves a more consistent and stable shoulder shape.

 

Four Advantages Working Together

What makes this construction particularly interesting is that these four characteristics do not operate independently.

By shifting the shoulder seam backward, we simultaneously obtain:

  • a longer seam.
  • a shorter distance between the seam and the shoulder blade.
  • a seam orientation that makes better use of the fabric's bias.
  • the incorporation of the shoulder dart into the shoulder seam.

Together, these factors contribute to the same objective: creating the three-dimensional volume of the upper back and scapula more naturally and more efficiently.

It is therefore not surprising that this construction performs especially well on people with forward shoulders.

 

There May Also Be an Aesthetic Reason

Technical considerations may not be the entire story.

By moving the shoulder seam slightly toward the back, the shoulder no longer appears as a rigidly sculpted structure.

Instead, the jacket gives the impression that a single piece of cloth rests gently over the shoulder, rather than being sharply "drawn" around it.

This visual lightness is very much part of the Neapolitan aesthetic.

Where British tailoring often emphasizes architectural structure and precision, Southern Italian tailoring frequently pursues a softer, more fluid, and more relaxed silhouette.

It is entirely possible that the position of the shoulder seam also reinforces that philosophy.

 

A Patternmaking Interpretation

I cannot claim that this is the historical reason Italian tailors developed this construction.

However, from a patternmaking perspective, its technical advantages are difficult to ignore.

For that reason, describing this detail simply as a "forward shoulder correction" may underestimate a far more sophisticated solution.

When we examine both the geometry of the pattern and the behavior of the fabric, moving the shoulder seam toward the back follows a remarkably logical sequence: it increases the available seam length over which ease can be distributed, brings the seam closer to the volume of the scapula, and takes advantage of the fabric's bias to make shrinking and shaping more effective.

I do not suggest that this is the only explanation. It is simply a patternmaking interpretation that, in my view, helps explain why this construction is so remarkably efficient.

And that, to me, is what makes this small yet fascinating detail of Italian tailoring so compelling.
